About

I've sat at
that table.
Now I work
for you.

— Danna Hopkins

For more than fifteen years, I built, scaled, and operated premium aesthetic and plastic surgery platforms — from single-location practices to multi-surgeon groups to a publicly traded, multi-site enterprise. Most recently, I served as COO and Head of Sales of a publicly traded aesthetic platform (Nasdaq: AIRS), guiding the company through its 2021 IPO and expansion to 25+ locations across the US, Canada, and UK. I have sat across the table from institutional buyers, investment bankers, and private equity groups — I know exactly what they look for, what they value, and what it takes to build a practice that performs well in any context.

I know what sophisticated buyers and institutional partners look for, what they pay for, and what makes a practice more valuable, more resilient, and better positioned for whatever comes next — whether that is continued independence, a strategic partnership, or a future transaction.

“What stood out most — and continues to define her as a leader — is her exceptional character. Danna operates with a level of honesty and integrity that is rare. She is consistently trustworthy, principled, and fair in her decision-making.”

Dr. Sarah Cazorla  ·  Board-Certified Plastic Surgeon

Hopkins Aesthetic Advisors works with surgeon-led plastic surgery practices — from solo surgeons to multi-surgeon groups and multi-location platforms. My core focus is helping surgical practices protect physician time, increase revenue capture, improve operational discipline, and build enterprise value — on their terms and timeline. Med spa advisory is available selectively, but plastic surgery is where this work lives.

Philosophy

Deep over broad.
Results over
frameworks.

Most consultants offer advice from a distance and move on. I work differently — with a small roster of clients, sustained engagement, and accountability to actual outcomes. The practices I work with get a genuine operational partner, not a methodology applied from the outside.

01
Select by Design I keep my client roster deliberately small. Every practice I work with receives the full depth of my attention and experience.
02
Implementation, Not Just Advice I stay in the work — through planning, through execution, through the moments when things get complicated.
03
Independence as the Goal The goal is not to turn your practice into a corporate platform. The goal is to give you the operational strength of one — while preserving the independence, reputation, and clinical judgment that made your practice valuable in the first place.

What I Do

Built for
surgical practices.
First.

Plastic surgery practices are different — high-trust, high-ticket, physician-led businesses where small operational breakdowns create major revenue leakage. Every engagement is structured around where your practice is and where it needs to go.

01
Fractional COO

Embedded C-suite operational leadership for practices in active growth, transition, or recovery. I step in as your operational partner — overseeing teams, revenue systems, compliance, and strategic execution — with the credibility of someone who has done it at scale inside a publicly traded company.

What's included
  • Ongoing operational oversight across clinical, administrative, and financial functions
  • Team leadership, accountability systems, and performance management
  • KPI design, financial dashboard, and weekly reporting to physician and ownership
  • Revenue system oversight — consult conversion, pricing, and capture
  • Vendor and contract management
  • Direct physician advisory and regular on-site presence
  • Compliance and accreditation oversight integrated throughout
Monthly retainer. Three-month initial term, then month-to-month. Structured around practice size and scope — remote advisory or embedded on-site model available. Led 300%+ revenue growth and 32 location launches in this capacity.
02
Practice Diagnostic & Operations Assessment

A comprehensive onsite assessment of your practice — financial performance, OR utilization, revenue capture, pricing, staffing, patient flow, and compliance posture. Delivered as a written report with prioritized findings and a 90-day execution roadmap.

What's included
  • Full operational, financial, and clinical workflow assessment
  • OR and procedure room utilization analysis
  • Revenue mix, fee schedule, and pricing review
  • Consult-to-surgery conversion audit and benchmarking
  • Staffing model and team performance evaluation
  • Compliance posture and accreditation readiness check
  • Written assessment report with prioritized 90-day action roadmap
  • Executive presentation to physician and leadership team
Typical engagement: 30–60 days including onsite assessment and report delivery. A typical assessment surfaces 8–14 prioritized initiatives, approximately 60% executable within 90 days.
03
Consult Conversion & Revenue Capture

Most practices lose significant revenue between the inquiry and the booked case — through slow response times, unconverted consults, and underdeveloped follow-up systems. I identify the gaps, rebuild the flow, and implement the systems that convert interest into scheduled surgery.

What's included
  • Consult flow audit from first inquiry to booked case
  • Conversion rate analysis and market benchmarking
  • Consultation process redesign and PCC performance systems
  • Post-consult follow-up protocol implementation
  • Fee presentation and pricing discipline frameworks
  • Revenue capture from non-surgical and ancillary services
Available as a standalone project or ongoing advisory component. Pricing discipline and fee strategy are integrated into this engagement rather than treated as a separate service.
04
Compliance & Accreditation Readiness

Accreditation preparation across AAAASF, AAAHC, and Joint Commission frameworks — plus OSHA, HIPAA, and employment compliance. Built on a track record that includes a 100% first-survey pass rate across 30 US locations, and successful regulatory inspections in the US, UK, and Canada.

What's included
  • AAAASF, AAAHC, or Joint Commission accreditation preparation
  • Policies and procedures manual — built for your facility and framework
  • Mock survey, gap analysis, and staff readiness preparation
  • OSHA exposure control plan and bloodborne pathogen program
  • HIPAA compliance review and documentation
  • Employment law compliance and HR documentation
  • Application support and submission coordination
Track record: 100% first-survey pass rate across 30 Joint Commission-accredited US locations. CQC inspection passed — London, UK. College of Physicians and Surgeons inspection passed — Toronto, Canada.
05
Expansion & De Novo Advisory

For practices opening a second location, launching an ASC, or expanding into a new market. Full advisory from concept through opening day — site assessment, pro forma, staffing model, accreditation, and operational infrastructure. I have opened or relocated 32 locations and launched multiple medical spas from the ground up. I know what breaks and what works.

What's included
  • Site assessment and market feasibility analysis
  • Pro forma development and financial modeling
  • Staffing model and organizational design
  • Vendor selection, equipment planning, and buildout advisory
  • Accreditation planning and preparation for new facility
  • Operational systems and SOP development pre-opening
  • Go-live support and post-opening advisory
Opened or relocated 32 locations across the US, Canada, and UK. Launched multiple medical spas from the ground up. Custom-scoped based on project size and complexity.
06
Transaction Readiness & Strategic Positioning

For practices considering a partnership, acquisition, or capital event — or that simply want to understand what their practice is worth and what drives that value. I help surgeon-owned practices build the operational, financial, and compliance infrastructure that sophisticated buyers and partners look for. This is not exit planning. It is performance planning with a transaction in mind.

What's included
  • Practice valuation driver analysis — what moves your multiple
  • Financial presentation and EBITDA optimization
  • Operational infrastructure assessment from a buyer's perspective
  • Compliance and accreditation posture review
  • Physician dependency analysis and mitigation planning
  • Management team and organizational readiness assessment
  • Strategic positioning for partnership, PE, or independent growth
Informed by direct experience with Nasdaq IPO processes and institutional buyer evaluation. Delivered as a project engagement or integrated into a Fractional COO retainer.
07
Physician Time Protection

The most expensive resource in a surgical practice is the surgeon's time outside the OR. I identify what you are doing that a well-built team and system should own — and build the infrastructure to take it off your plate for good.

What's included
  • Physician time audit — where your hours are actually going
  • Role and responsibility redesign across clinical and administrative teams
  • Delegation frameworks and staff accountability systems
  • SOP development for recurring physician-dependent tasks
  • Scheduling and workflow restructuring
Delivered as a project engagement or integrated into an ongoing retainer.
08
Select Med Spa Advisory

I work selectively with med spas and aesthetic practices when there is a meaningful opportunity to improve operational structure, compliance readiness, or revenue capture. My core focus is surgical practices — but I take on medspa work when the complexity and opportunity warrant it.

Typical scope
  • California medical spa compliance and SOP development
  • HR and employment compliance for aesthetic teams
  • De novo launch advisory and systems setup
  • Operational structure and revenue capture improvement
  • Medical director agreement framework and supervisory protocols
Available selectively. Accepted when there is meaningful operational or compliance complexity.

Every engagement begins with a candid, no-obligation conversation about your practice and your goals.

Why Plastic Surgery Practices

Different by
design — and
different to run.

Plastic surgery practices are high-trust, high-ticket, physician-led businesses. A missed handoff, weak consult flow, unclear pricing process, underused OR day, or overextended surgeon can cost far more than most practices realize — and the compounding effect over months is significant.

Most aesthetic consultants focus on marketing, injectables, or med spa growth. My work is different. I help plastic surgeons solve the operational, financial, and leadership issues that determine whether a practice becomes more profitable, scalable, and valuable.

"The goal is not to turn your practice into a corporate platform. The goal is to give you the operational strength of one — while preserving the independence, reputation, and clinical judgment that made your practice valuable in the first place."

Who I Work With

The right fit matters
as much as the work.

I work with a deliberately small number of practices at any time. Before any engagement begins, I want to make sure the fit is genuine — for both of us.

Best Fit
Independent plastic surgeons
  • Solo or small-group surgical practices
  • Physician-led, with a clear operational vision
  • $3M–$20M annual revenue
  • Growth-minded with a desire to protect independence
  • Willing to invest in operational excellence
Also Consider
Surgeon-led aesthetic practices
  • New practices in launch or early growth phase
  • Practices preparing for accreditation or expansion
  • Practices considering an ASC or second location
  • Physicians navigating acquisition interest
  • Med spas with meaningful compliance or growth complexity
Not the Right Fit
Some engagements are simply not the right match
  • Practices without physician leadership involved in operations
  • Practices looking for a marketing or social media agency
  • High-volume medspa chains without surgical leadership
  • Practices seeking quick fixes rather than lasting change
  • Physicians not yet ready to invest in operational infrastructure
Common Questions

Answers before
the first call.

How does an engagement begin?
Every relationship starts with a complimentary introductory call — no pitch, no agenda. We talk about your practice, your goals, and where you feel friction. If there is a genuine fit, I will follow up within one to two business days with a custom proposal. Most clients begin with a Practice Diagnostic before moving to an ongoing engagement.
Do you work remotely, on-site, or both?
Both — structured around what the engagement requires. Most advisory work is conducted remotely via calls, video, and written communication. On-site visits are built into diagnostics, launch engagements, accreditation readiness, and Fractional COO work. Travel expenses are reimbursed by the practice at cost.
Do you work with practices outside California?
Yes — nationwide. I am based in Roseville, California, and travel to client locations as engagements require. Current and past clients are located across multiple states. Geography is not a constraint.
How is pricing structured?
Engagements are custom-scoped and custom-priced based on the size, complexity, and goals of your practice. Project-based work such as a Practice Diagnostic is priced as a fixed-fee deliverable. Ongoing advisory is structured as a monthly retainer. Fractional COO engagements are scoped individually. Every proposal is built around what you actually need — not a packaged tier.
How long do engagements typically last?
Practice Diagnostics run 30–60 days and deliver a written assessment and 90-day roadmap. Monthly advisory retainers begin with a three-month initial term, then continue month-to-month with 30 days notice to exit. Fractional COO and expansion engagements are scoped to the specific project timeline.
How many clients do you work with at once?
Deliberately few. I keep my active roster small so every practice gets direct, sustained engagement from me personally — not a junior consultant, not a framework applied from a distance. Availability is limited and engagements are accepted selectively.
What happens after I submit an inquiry?
I respond personally to every inquiry, typically within one business day. If there appears to be a fit, I will reach out to schedule a 30-minute introductory call. There is no obligation, no sales process, and no pressure — the conversation is simply a chance for both of us to determine whether working together makes sense.
The Stakes

A non-compliant
practice is a
vulnerable one.

Regulatory scrutiny of aesthetic and plastic surgery practices has increased significantly in recent years. HIPAA enforcement actions, OSHA inspections, employment claims, and fee-splitting investigations are no longer abstract risks — they are active, documented, and growing.

The practices most at risk are those that have grown quickly, added staff, expanded services, or changed ownership — without pausing to ensure their operational and compliance infrastructure kept pace.

“A compliant practice protects more than paperwork — it protects patients, providers, revenue, reputation, and the long-term value of everything you’ve built.”

How It Works

Intentional.
Unhurried.
Deep.

I keep my client roster deliberately small. Every practice receives genuine depth of engagement — not a methodology applied from a distance. Here is how a new relationship typically unfolds.

01
The Conversation

A candid, no-obligation call to understand your practice, your goals, and where you feel the friction. No pitch, no pressure — just a real conversation to see if there's a genuine fit.

02
The Assessment

A structured deep dive into your operations, financials, team, and patient journey. I look at everything — not to find problems, but to find leverage.

03
The Plan

A clear, prioritized roadmap — quick wins that build early confidence and longer-term moves that compound. Specific enough to execute, flexible enough to adapt.

04
The Work

Sustained implementation support and direct access. Not advisory at arm's length — a genuine operational partner who stays in it with you through execution.
